Fractional CTO pricing is opaque. Most firms do not publish their rates. Founders end up guessing whether $5,000/month is cheap or $15,000/month is expensive without any context for what they should expect at each price point.
Here is a transparent breakdown based on our experience in the market.
The pricing tiers
$3,000-$5,000/month: Advisory tier. At this level, you get 10-20 hours per month of a senior technical leader. They attend your weekly leadership meeting, review major technical decisions, help you evaluate engineering candidates, and are available for ad-hoc questions via Slack or email. They are not writing code or managing your team day-to-day. Think of this as having a technical advisor on retainer.
This tier works for: Pre-seed startups with 1-3 developers who need strategic guidance but not daily management.
$7,000-$12,000/month: Operational tier. This is the most common engagement. You get 20-40 hours per month. The fractional CTO is actively involved in technical decisions, participates in sprint planning, conducts code reviews, manages (or helps manage) the engineering team, leads architecture design, and drives infrastructure improvements. They may not be full-time, but they are deeply embedded in your technical operations.
This tier works for: Seed-stage startups with 3-15 engineers who need both strategic direction and hands-on technical leadership.
$12,000-$20,000/month: Embedded tier. At this level, the fractional CTO is effectively full-time for a defined period (usually 3-6 months). They are running your engineering organization, making hiring decisions, setting the technical roadmap, and may be managing other technical leaders. This is common during transitions, like when a CTO leaves and you need someone to hold things together while you search for a replacement.
This tier works for: Post-seed startups in transition who need full-time technical leadership but are not ready (or able) to make a permanent hire.
What drives the cost
Experience level. A fractional CTO with 10 years of experience and one successful exit charges less than one with 20 years and three exits. Both can be excellent. The question is what level of experience your company actually needs.
Domain expertise. If you need a fractional CTO who has built fintech products, healthcare platforms, or AI/ML systems, expect to pay a premium. Domain expertise accelerates decision-making because they have already made (and learned from) the mistakes you are about to make.
Scope of work. Advisory (strategy and review) costs less than operational (active management and execution). Both cost less than embedded (full-time replacement).
Market and location. Fractional CTOs in San Francisco and New York charge 20-30% more than those in other markets. Remote-first fractional CTOs from lower cost-of-living areas can be significantly less expensive without sacrificing quality.
Comparing to alternatives
A full-time CTO costs $250,000-$400,000 in salary plus 1-3% equity plus benefits. That is $25,000-$40,000/month in total compensation. A fractional CTO at the operational tier costs $7,000-$12,000/month with no equity required. The savings are 60-75%.
A dev agency costs $15,000-$50,000/month but they build features, not strategy. You still need someone making architecture decisions and setting technical direction. Many companies hire both an agency and a fractional CTO: the CTO sets the direction, the agency executes.
Hiring a senior VP of Engineering costs $200,000-$300,000/year. This is a good alternative if you need full-time operational leadership but not C-suite strategy. But finding, hiring, and onboarding a VP of Engineering takes 3-6 months. A fractional CTO can start next week.
How to evaluate
When interviewing fractional CTOs, ask for specifics: What startups have you worked with at our stage? What was the outcome? Can we talk to a reference? What does a typical week look like at our engagement level?
Good fractional CTOs will be transparent about what they can and cannot deliver at each price point. If someone promises to transform your engineering organization for $3,000/month, be skeptical. Real change requires real investment of time.
